Subcontractor scheduling without the daily fire drill

It is 6:40 PM on a Thursday and you are on your third phone call about the same problem: the plumber who was supposed to top out Wednesday will not finish until Friday, the inspector cannot come until Tuesday, and now the insulation crew, the drywall crew, and the painter all have to move on one job while six other jobs wait their turn. For a small general contractor running 5 to 15 concurrent projects, this is the actual job description most evenings: not building, phone triage.

The fix is not enterprise scheduling software and a full-time project engineer. It is four habits that together cost about an hour a week: a trade-dependency map for each job, a two-week lookahead shared every Friday, a confirmation text 48 hours before every start, and one place where schedule changes live.

And a scheduling failure never stays contained, because trades are a chain. When the plumber slips three days, the insulation crew arrives to walls that are not ready, drywall pushes a week because that crew took another GC's job in the gap, and paint, trim, and flooring domino behind it. One sub's slip becomes five subs' reschedule, which is why a single missed start can cost a month by the time the chain settles.

Start with the dependency map, not the calendar

Before you can schedule trades you have to write down what blocks what. For each job, list the trades in sequence and mark the hard dependencies: rough plumbing and electrical before insulation, insulation and its inspection before drywall, drywall before paint, paint before trim and flooring, everything before punch. It fits on an index card, and most GCs carry it in their head - which is exactly the problem.

When the map lives only in your head, every slip triggers a memory test at 6 PM: who is affected, who has to move, who did I forget? When the map is written against the schedule, a plumber's three-day slip answers its own question. It tells you exactly which following trades move, by how much, and who needs a call today versus next week. The right people get rescheduled automatically instead of by recollection, and the one you would have forgotten does not show up to a job that is not ready for them.

Share the schedule early, not when you are ready

The default coordination model for small GCs is call-them-when-ready: get the job close, then start dialing subs to see who can come. It feels efficient - why schedule work that might move? - but the results say otherwise. Projects where the GC shares a detailed schedule with every sub early and keeps it updated finish weeks faster than projects coordinated by just-in-time phone calls.

The reason is obvious once you see it from the other side of the call. Your subs are juggling four to six GCs at once, and they give their best crews and firmest commitments to the GCs who give them visibility. A sub who has known for three weeks that your drywall hangs on the 14th protects that slot. A sub who hears from you on the 12th gives you whatever crew is left over - or a start date sometime next week, maybe.

The two-week lookahead, one page every Friday

The tool that carries most of the load is embarrassingly simple: one schedule covering the next ten working days across all your jobs, sent to every sub every Friday afternoon. Not a Gantt chart. A list a foreman can read in ninety seconds on a phone, answering three questions per line:

  • Who. Which sub and which crew is expected, with the name of the person you will hold to it.
  • Where and when. Job address, start date, and expected duration, so a two-day slip is visible as a two-day slip.
  • What must be done first. The predecessor work and who owns it. If drywall depends on the insulation inspection passing Monday, say so. Subs plan around your honesty, and they stop trusting lookaheads that hide the risk.

Send it the same way at the same time every week and it becomes ambient truth. Subs start planning their other work around your jobs instead of the reverse. And when something moves mid-week, everyone already shares the same baseline, so the change is one line, not a re-explanation of the whole job.

The 48-hour confirmation text

Even with a good lookahead, the single highest-leverage habit is a confirmation text 48 hours before every sub start date. Two days out is the sweet spot: close enough that the sub knows their real crew situation, far enough that you can still re-sequence if the answer is bad.

The wording matters less than the ritual, but a good one carries three facts and one question: 'Hi Mike - confirming your crew starts at 214 Alder this Thursday, 7 AM. Rough electric passed inspection Monday and the space is clear. Still good? Text Y or call me.' You are telling the sub the site is genuinely ready, which removes their favorite reason to deprioritize you, and you are forcing any slip to surface today instead of Thursday at 7:15.

One source of truth for every change

Every GC has lived this failure: the electrician texts you Tuesday night that he needs one more day, you reply 'no problem', and the update lives in that one text thread while the insulation crew, the inspector, and your own punch plan keep working off the old schedule. Nobody lied and nobody forgot. The change just never left the conversation it arrived in, and three crews spent Wednesday executing a plan that had been dead for twelve hours.

The rule that fixes it: a schedule change is not real until it is in the one place everyone can see. Whatever that place is - a shared schedule, a scheduling app, a board on the office wall - it must be single, and updating it must be the reflex. Take the change in the text thread, move it to the source of truth immediately, and let the reschedules flow from there. If the schedule and a text thread ever disagree, the schedule wins, and every sub knows the schedule wins.

The Friday hour that replaces the fire drill

Run the four habits together and the weekly rhythm looks like this: Friday afternoon, update the dependency-mapped schedule for each job, send the two-week lookahead to every sub, and queue the 48-hour confirmations for the starts early next week. That is about an hour. Against the current alternative - forty-five minutes of triage calls most evenings - the lookahead is not extra work. It is a refund.

You will still get slips. Subs get sick, inspections fail, material sits on a truck somewhere. The difference is that a slip inside a mapped, shared, confirmed schedule is a Tuesday problem you solve in ten minutes, not a Thursday surprise that eats a week. That is the whole game of managing subcontractors: not preventing every slip, but making sure no slip ever travels through your jobs unannounced.
